How to design, introduce and operate an agentic mesh inside a real S/4HANA transformation.

An agentic mesh will not be introduced through a single technology project. It changes how transformation work is decomposed, how knowledge is managed, how decisions are prepared and how humans remain accountable.

My recommendation is to start with a bounded problem that matters, establish the governance needed for that level of autonomy and prove the operating model with real project data. Then expand deliberately across workstreams and SAP Activate phases.

Four questions to answer

Where should we start?

Select a use case with enough value to matter, evidence that can be measured and a human owner prepared to redesign the work—not merely automate the existing document.

How do we design it?

Define the agent’s mission, knowledge, tools, decision rights, controls, handoffs and evaluation before selecting a model or writing prompts.

How do we introduce it?

Treat adoption as an operating-model change. Consultants and client teams need new routines for supervising, challenging and improving agent work.

How do we run it?

Agents require product ownership, versioning, monitoring, evaluation, incident management and continuous improvement. Go-live is the beginning of operation.

A pragmatic path

  1. assess readiness and choose a first value case.
  2. define the human–agent responsibility model.
  3. establish a minimum governed knowledge foundation.
  4. build and evaluate one bounded workflow.
  5. pilot it with real users and real exceptions.
  6. scale reusable services, skills and assurance controls.
  7. operate the mesh as a transformation capability.

The objective is not maximum autonomy. It is dependable performance at the right level of autonomy.
