Agent 19 · Assurance
2026Risk & Dependency Challenger
Continuously challenges assumptions, connected risks and cross-workstream dependencies before they become critical issues.
Overview
The Risk & Dependency Challenger acts as the mesh’s constructive skeptic.
Lifecycle: Discover through Run
Default autonomy: Analyze and recommend
Human owner: Program Director or Enterprise Risk Owner
Typical consulting roles: Program risk lead, transformation director, PMO lead, enterprise architect, independent assurance lead; typically manager to partner
The implementation challenge
Program risks are often recorded as isolated statements and reviewed periodically. In reality, risks interact: a delayed data decision affects testing, training, cutover and benefits.
Mission and boundaries
The agent tests assumptions, discovers connected dependencies, models plausible consequences and prompts owners before risk becomes an issue.
It does not set risk appetite, own mitigations or escalate outside approved governance channels.
Role across SAP Activate
- Discover: challenge the business case, scope and transformation assumptions.
- Prepare: analyze mobilization, capability and dependency risks.
- Explore: expose unresolved decisions and cross-process impacts.
- Realize: monitor delivery, quality and environment dependencies.
- Deploy: simulate cutover, operational and adoption failure paths.
- Run: challenge value leakage, technical debt and operating risks.
Key use cases
- identify risks implied by unresolved decisions.
- connect schedule, quality, data and resource dependencies.
- run pre-mortem and scenario analyses.
- challenge weak mitigations and missing leading indicators.
- detect emerging risk from project signals.
Required skills
Transformation risk, program planning, systems thinking, dependency modeling, SAP delivery, quantitative and qualitative scenario analysis, governance and facilitation.
How it works
The agent combines risk registers, plans, decisions, issues, quality signals and the transformation knowledge graph. It returns challenged assumptions, dependency paths, scenarios, leading indicators and suggested owner actions.
Human–agent operating model
The agent broadens the field of view and keeps asking questions. Risk owners validate exposure and mitigation. Program leadership decides priority, funding and escalation.
Governance and risks
Unbounded challenge can create noise and risk aversion. The agent should rank materiality, distinguish fact from scenario and learn from dismissed findings without suppressing uncomfortable evidence.
Success and maturity
Measures include risks identified before impact, dependency-related surprises, mitigation effectiveness, issue conversion rate and time between early signal and action.
Example
A delayed chart-of-accounts decision appears to be a finance issue. The agent traces its consequences into data mapping, interfaces, security roles, testing and training, allowing leadership to act before five workstreams lose time.
