2026Relationship to SAP Activate and RISE with SAP Methodology
ETM4S4 uses SAP’s implementation lifecycle as its backbone while proposing an additional agentic operating model.
ETM4S4 does not propose another implementation methodology.
SAP Activate remains the delivery backbone, with the familiar phases:
- Discover
- Prepare
- Explore
- Realize
- Deploy
- Run
SAP describes SAP Activate as the framework within RISE with SAP Methodology. RISE adds a broader combination of a standardized framework, transformation toolchain and expert guidance, with clean-core activities and quality gates embedded in the journey.
SAP’s language and portfolio are evolving as Business AI and agents become part of the toolchain. That development is important, but it does not make ETM4S4 an alternative name for an SAP offering. ETM4S4 is a proposal for the delivery operating model: how client teams, consultants and specialized agents could divide work, collaborate and provide assurance across the transformation.
ETM4S4 adds a design for how specialized agents and people could perform, coordinate and assure work along that lifecycle.
Methodology versus operating model
SAP methodology describes recommended phases, tasks, deliverables and controls. The agentic mesh describes capabilities that can help execute and govern them.
Examples:
- A Process / Fit-to-Standard Agent supports Explore activities.
- A Data Migration & Quality Agent spans Prepare through Deploy and continues into Run.
- A Clean Core Guardian assesses decisions across all phases.
- A Quality-Gate Assessor prepares an independent view of phase-exit evidence.
The underlying principle is simple: agents should reinforce fit-to-standard, clean core and quality governance rather than become a faster route to unmanaged customization.
Independent interpretation
ETM4S4 is an independent model. It uses publicly available SAP concepts and my own transformation experience, but it is not endorsed by SAP and should not be presented as official SAP guidance.
