The future of ERP transformation

A view of how agents may change consulting work, transformation economics and the boundary between implementation and operations.

I expect the first wave of AI in ERP consulting to remain focused on individual productivity: workshop summaries, requirements, specifications, test cases, code and knowledge search.

That wave will create value. It will also expose the limitations of document-centric delivery.

The next stage will be more structural.

Transformation knowledge becomes persistent

Programs will maintain stronger links between business outcomes, processes, decisions, designs, controls and operational measures. Generated documents will become outputs of that knowledge rather than independent sources of truth.

Assurance becomes continuous

Agents will monitor evidence, dependencies, clean-core decisions and access conflicts as work progresses. Quality gates will rely less on late manual reconstruction.

Consulting roles move upward and outward

Routine production and coordination effort will decline. The value of experienced consultants will increasingly lie in framing, judgment, facilitation, architecture, challenge, leadership and accountability.

The project boundary weakens

The same agents and knowledge structures used during implementation can support release impact analysis, process optimization, controls and continuous improvement in Run.

Autonomy grows unevenly

Low-risk, reversible and observable work will automate first. Production changes, regulatory decisions and material risk acceptance will remain more constrained.

The technology will move quickly. Organizational trust, knowledge quality and governance will determine the pace at which enterprises can use it responsibly.
