The ambition behind ETM4S4

My ambition for ETM4S4 is straightforward: make the idea of agentic ERP transformation concrete enough that experienced practitioners can discuss it seriously.

That means moving beyond demonstrations in which a language model summarizes a workshop or drafts a functional specification. Those are useful capabilities, but they leave the existing delivery model largely unchanged.

An agentic mesh asks a different question:

What would an S/4HANA transformation look like if specialized agents could maintain context, coordinate work, challenge inconsistencies, produce evidence and support decisions across the complete lifecycle?

The answer must include more than technology. It requires an operating model covering:

• clear agent missions and boundaries;
• human owners and decision rights;
• SAP implementation and business-process skills;
• authoritative project knowledge;
• controlled access to delivery tools;
• independent assurance;
• evaluation, monitoring and auditability;
• organizational adoption; and
• sustainable operations after go-live.

ETM4S4 is intended to become a reference point for that design work: open enough to evolve, structured enough to implement and critical enough to remain credible.

What success would look like

The model will be useful if it helps organizations:

1. identify where agents can materially improve transformation outcomes;
2. design those agents with appropriate governance from the outset;
3. introduce them without losing human accountability;
4. reduce coordination effort and avoidable rework;
5. improve the quality and traceability of important decisions; and
6. build a transformation capability that continues beyond go-live.

The goal is not autonomous ERP implementation. The goal is a better transformation system.
