Thirty years in SAP. Still convinced we can organize transformation work better.

I am Sören Appenzeller, the creator and operator of ETM4S4.

ETM4S4 stands for Enterprise Transformation Agentic Mesh for SAP S/4HANA. It is an independent body of work about a question I consider increasingly important: how should we organize complex ERP transformations when capable AI agents become part of the delivery system?

I have spent 30 years in the SAP ecosystem—as a consultant, product manager, architect, program leader, practice head, managing partner and vice president. I have built consulting capabilities, advised executives, led global organizations and worked through more than ten large digital and ERP transformations. I have seen excellent teams achieve difficult outcomes. I have also seen the same structural problems appear repeatedly: fragmented knowledge, slow decisions, manual handoffs, late assurance and too much senior energy spent reconciling competing versions of reality.

Generative AI can already make individual tasks faster. That is useful, but it is not the main opportunity. The larger opportunity is to connect specialized agents across the transformation lifecycle—while keeping authority, evidence, risk and accountability explicit.

ETM4S4 is my attempt to make that operating model concrete enough to examine, challenge, pilot and improve.

My perspective

I approach this topic from both sides. I understand the commercial and organizational realities of global consulting, and I remain deeply interested in architecture, SAP technology, cloud and AI. I do not believe technology removes the need for experienced people. I believe it can allow experienced people to spend more time on judgment, leadership and difficult decisions—and less on manual coordination and document production.

The site therefore avoids two easy extremes:

• It does not present agents as magic digital consultants.
• It does not reduce their role to better chatbots and document generators.

Instead, it asks what an enterprise-grade, human-governed mesh would require: skills, authoritative knowledge, tool access, identity, controls, evaluation, traceability, operating ownership and a disciplined path to adoption.

Current status

ETM4S4 is a developing reference model. Some patterns can be implemented with technology available today. Others depend on stronger integration, better project knowledge and more mature agent platforms. I will distinguish between established practice, informed design choices and hypotheses that still need project evidence.

This is also an invitation. The model will improve through critical discussion with SAP customers, consultants, architects, program leaders, researchers and technology providers.
